At STRAT we hope that one day this trend comes to an end. Black Friday has blown up the autumn and winter season. What started as a single day became Black Week, and now it is practically a Black Month, a whole month of discounts that empties your customers’ wallets just before Christmas and right ahead of the January and February sales.

The result is an unbalanced season. September tends to be a slow post-summer month, November goes on promotions that eat into your margin, December arrives with customers already short of money on the doorstep of Christmas, and January and February are sales. In the end, the only good full-price sales month is October. It is a calendar that has turned against the very brands that feed it.

That said, we are realists. If your whole sector is discounting and you aren’t prepared to stay out, doing nothing can cost you dearly. So if you can’t avoid the campaign, at least do it well. These are our recommendations to make sure Black Friday leaves you with margin as well as volume, whether you take part or decide to sit it out.

Discounting the whole store is the mistake almost everyone makes

The most common mistake, especially in small businesses, is applying the same discount across the whole catalogue. A 30% discount on the whole store is probably the worst offer you can put together for Black Friday. You give away margin on products that would have sold anyway, you teach customers never to pay full price and you turn your best season into your least profitable one.

Look at how Apple does it. It almost never discounts the latest iPhone or the latest Mac, the products that drive its brand and its margin. When it does discount, it is on previous-generation models or accessories. It protects what really defines its brand and only uses discounts where they don’t hurt. That is the mindset worth copying: deciding which products go on promotion and which don’t, instead of discounting everything by default.

The alternative: a tiered offer

Instead of a flat discount across the whole store, set up a tiered offer. The idea is to keep a simple base offer and add incentives that create urgency without having to cut the price further.

The first tier is a general offer for the whole store. It can be a flat percentage, a discount that grows the more the customer spends or a gift with purchase. This is your anchor offer, the one you promote prominently.

The second tier adds a limited-quantity extra. You keep the general offer and, for example, give a travel-size product to the first 250 orders. That gives people a reason to buy sooner. The key is choosing a number of gifts that lasts beyond the first hour but can genuinely run out before the end of the day, because that real limit is what creates the sense of urgency.

The third tier keeps the general offer and adds a different incentive each day. For a candle brand, to give an example you can adapt to your product, Thursday could be early access for your VIP customers, Friday a free wick trimmer for the first 250 orders, Saturday a free mini candle on orders over €75, Sunday a scent exchange guarantee and Cyber Monday a surprise candle with every order over €100. The base discount stays the same, but every day you have something new to offer and a different reason for the customer to buy. This structure works for any sector; you just need to swap the gifts for something that fits what you sell.

Tips if you are doing Black Friday

Beyond the design of the offer, these are the levers that make the difference between a profitable campaign and one built purely on volume.

Protect your star products and your margin. Leave out recent launches and best-sellers, and calculate the discount based on your real margin so you don’t sell at a loss. A discount you can’t afford is a bad campaign, however much it boosts sales.

Reward the people who already buy from you. Give early access to your most loyal customers and your email list before opening the offer to the public. Turn Black Friday into a reward for your community rather than a magnet for bargain hunters who never come back.

Announce and warm up the campaign in advance. Prepare your list early so they know what is coming and when, and arrive on the day with their decision half made. Good email marketing before and during the campaign is what separates a profitable sales peak from a campaign that simply hands out discounts.

Prepare your stock, logistics and returns. A spike in orders you can’t fulfil on time, or a wave of badly handled returns, wipes out everything you gained from the promotion. Plan your operations the same way you plan the offer.

Scale your ad spend wisely. Competition and cost per impression rise during Black Friday, so you need a budget and a strategy designed for those dates rather than the same setup you use in a normal month.

What to do if you aren’t doing Black Friday

Sitting it out is a perfectly valid decision and often the most profitable one. But if you decide to stay out, don’t simply do nothing, because silence has a cost.

Let your customers know you won’t be discounting. Many people stop buying in November while they wait for a promotion that, in your case, isn’t coming. If you don’t tell them, you lose sales from customers who would have bought at full price. Communicate it clearly and turn it into a brand message, explaining that you keep fair prices all year round instead of inflating them to fake a discount.

And if you are feeling bold, break the pattern. Instead of discounting, launch something that creates desire for a different reason, such as a capsule collection, a limited edition or a new product available only on those days. While everyone else competes on the lowest price, you offer something that can’t be found anywhere else. It is a way to take advantage of the attention around those dates without entering the discount war.

Frequently asked questions

Do I have to do Black Friday? No. Whether to take part is a strategic and brand decision. For many brands, especially those that look after their margin and positioning, staying out and communicating it well is more profitable than joining the discount war. What you should avoid is not deciding at all and reaching November improvising.

Why is discounting the whole store a mistake? Because you give away margin on products that would have sold anyway, teach customers not to pay full price and turn your best season into your least profitable one. It is better to choose which products go on promotion, protect your star products and add tiered incentives that create urgency without cutting the price further.

What is a tiered offer? It means keeping a simple general offer for the whole store and adding extra incentives on top. A second tier adds a limited-quantity gift for the first orders, which creates urgency, and a third tier changes that incentive every day of the campaign. That way the base discount doesn’t increase, but every day you give a new reason to buy.

What should I do if I’m not doing Black Friday? Let your customers know, so they don’t stop buying while waiting for a promotion you won’t launch, and turn it into a brand message about fair prices all year round. And if you want to take advantage of the attention around those dates, break the pattern with a capsule collection or a limited edition instead of a discount.

How do I protect my margin on Black Friday? Calculate the discount based on your real margin, leave out launches and best-sellers, and replace part of the discount with gifts or perks that cost less than they seem. Rewarding loyal customers with early access also concentrates sales among the people you really want.

When should I start preparing the campaign? As early as possible. The offer, stock, logistics, emails and ads are designed weeks in advance. Reaching November with everything ready and your email list already warmed up is what separates a profitable campaign from an improvised sales spike that leaves little margin.

Black Friday has become a hard campaign to ignore, even though it has thrown the season off balance for everyone. If you take part, do it while protecting your margin and your star products, with a tiered offer instead of a flat discount. And if you don’t, let your customers know and consider breaking the pattern with a launch of your own. Either way, what makes the difference is arriving with a well-thought-out strategy rather than improvising.
